The demand on healthcare infrastructure has never been greater. With national strategies setting urgent targets for a 2% year-on-year productivity gain to resolve ongoing financial pressures, NHS trusts are under immense scrutiny to optimise every pound spent.
While clinical care is always the priority, the invisible backbone of any healthcare system is its logistics. Recently, Rudolph & Hellmann (R&H) partnered with Leeds Teaching Hospitals NHS Trust to prove that optimising non-clinical operations can unlock massive cost savings, drastically improve safety, and release much-needed capacity—all without disrupting daily patient care.
Here is an overview of how a tailored, people-first approach transformed a vital healthcare receipt and distribution hub into a model of supply chain efficiency.

“As the project concludes the first phase, the difference is remarkable. The yard looks organised and has more space. The warehouse is quiet and calm – no matter how many deliveries we receive. The processes implemented means the people in the warehouse and logistics function work as a team. They have clarity on their roles, and clear management systems which provide actionable outcomes. I now receive objective based information which I can act upon.
What’s more, Dolly Lane is no longer automatically assumed as the problem when a delivery doesn’t arrive, the warehouse team now even receive calls from the wards thanking them!
We’re doing more with less, the team are happy – we have a lot further to go – but now we can see how the changes made positively impact our people, as well as our finances.”

First Seek to Understand: A Zero-Risk Framework
Many warehouse and logistics teams within the NHS know where their operational bottlenecks are. However, when teams are entirely consumed by the relentless pace of scheduled and unscheduled daily deliveries, they simply lack the breathing room to plan or implement meaningful change.
Recognising this friction, R&H approaches healthcare logistics by eliminating the initial barrier to entry. Our 5-Step Approach shifts the burden of risk entirely away from the Trust:
Zero-Risk Evaluation: Specialised solutions teams spend months observing current processes, traffic flows, and space management to evidence the true "cost of current operations"—completely free of charge.
Transparent Roadmap: A structured, goal-driven implementation plan is delivered, detailing the exact timeline and transition costs.
Self-Funding ROI: The final business case guarantees a managed service designed to be entirely self-funding, delivering a return on investment that far exceeds the cost of implementation.
By auditing macro KPIs pre-intervention, a clear baseline is established to measure real, objective success.
Smarter Space Utilisation: Massive Capacity Gains
One of the most immediate victories in the project came from a complete reorganisation of the facility's footprint. In high-stakes medical logistics, space isn't just about convenience—it is about protecting valuable assets.
By restructuring the warehouse goods-in area, inbound product capacity was increased by an astonishing 336%.
Previously, a lack of indoor space meant expensive medical devices and operating equipment risked being left outside, exposed to weather damage and potential scrapping. Now, the facility can securely hold a significantly higher volume of deliveries indoors in a dry, managed environment.
Conversely, the facility's "picking space" was intentionally reduced by 33%. By condensing this footprint, R&H minimised unnecessary walking time for staff and created a more efficient sorting process. Combined with a simple process change, this layout reduction has established clear, bulletproof accountability for package tracking.
Eliminating Error: A 98.75% Drop in Misdeliveries
Supply chain accuracy in a hospital network can quite literally be a matter of life or death. A package delivered to the wrong ward or hospital site creates delays, administrative waste and clinical frustration.
Before the intervention, the facility was averaging 40 misdelivered packages out of every 3,000. Following the implementation of new processes and layout changes, that error rate plummeted to just 0.5 misdeliveries per 3,000 packages.
This represents a massive 98.75% reduction in pick errors, vaulting the hub from a 98.6% accuracy rate to a near-perfect 99.98% benchmark.
Mastering the Yard: Slashing Turnaround Times by 60%
A logistics hub is only as fast as its yard. Previously, unmanaged traffic and ad-hoc waste management created severe congestion.
By outsourcing cardboard waste processing, R&H instantly solved several health and safety hazards while freeing up internal drivers and vehicles. The provider now picks up waste directly at the source, releasing vital space in the yard.
Furthermore, by designating specific parking spaces for couriers and implementing new traffic management rules, yard efficiency transformed overnight:
Turnaround Times: Vehicle turnaround times inside the yard were slashed by 60%, eliminating costly congestion.
Manoeuvrability: Large articulated lorries that previously took up to 30 minutes to manoeuvre can now turn easily and safely.
Driver Productivity: By streamlining routes and optimising loads, the outbound delivery fleet was downsized while simultaneously increasing driver productivity by 33%.

“Dolly Lane is now a safer, more efficient environment, with a team spirit unimaginable at the outset of this implementation plan. People need the tools to do their job well, they need the right plan, and a pace of progress to build confidence and trust.
Working in any NHS environment is challenging as every facility is different – even within a single hospital there are differences from ward to ward. The approach must be tailored to each individual environment, well planned, and executed with the people – not forced upon them.”

People-First Progress: Designing for the Realities of the NHS
To sustainably improve efficiency and reduce costs at any NHS facility, the implementation process must be tailored to the unique pressures of the healthcare environment.
Our approach recognises that frontline NHS staff already do their absolute best. Success doesn't come from forcing rigid, off-the-shelf logistics models onto a tired workforce. It comes from understanding the specific issues holding them back, mitigating their risks and building their trust.
We invest the time upfront to understand your specific environment and goals at our own expense. If our initial evaluation shows that our involvement won't return a significant enough investment for your Trust, we will simply hand over our recommendations for free and step aside. We are in the business of building long-term operational solutions, not quick fixes.
